A chain is only as strong as its weakest link — and Goldratt's argument is that a factory, a supply chain, or any system behaves exactly the same way. Total output is capped by whatever the constraint is, full stop; every hour spent optimizing a non-constraint is an hour spent on the wrong problem. Alex Rogo, a plant manager with ninety days to save his factory before corporate shuts it down, learns this from a Socratic ex-professor named Jonah who never gives him the answer — only the next question that forces him to find it himself.

The Constraint

Every system has exactly one resource whose capacity caps everything downstream — the weakest link in the chain. Find it before you fix anything else, because improving a non-constraint just moves the bottleneck's shadow, not the bottleneck.

On the Boy Scout hike, the troop's arrival time is set entirely by Herbie, the slowest and most overloaded boy — not by how fast the fastest kids can walk.

Throughput, Inventory, Opex

Three numbers replace the vague idea of "efficiency": throughput (the rate the system generates money through sales), inventory (money tied up in things it intends to sell), and operating expense (money spent turning inventory into throughput). Most plants manage operating expense obsessively and throughput barely at all.

A machine running full speed making parts nobody ordered yet raises "efficiency" while quietly burning cash as excess inventory.

Subordinate Everything Else

Once you know the constraint, every other resource's schedule bends around it — even if that means planned idle time elsewhere. Local efficiency that doesn't serve the constraint's throughput isn't productivity, it's waste dressed up as effort.

Put the slowest hiker at the front of the line and redistribute his pack — the whole troop arrives together, and faster than before.

Exploit Before You Elevate

Squeeze everything possible out of the constraint before spending a dollar to expand it — stop it running idle, stop it running the wrong jobs, protect it from being starved or interrupted. Only once it's fully exploited does buying more capacity make sense.

The NCX-10 machine never stops for lunch once Alex realizes every idle minute on it is a lost sale, permanently.

Repeat, Because It Moves

Fix one constraint and, by definition, another one appears somewhere else in the chain. Treat this as an ongoing process, not a one-time project — inertia is the quiet failure mode, where yesterday's fix calcifies into today's unquestioned rule.

Once the NCX-10 stops being the bottleneck, the constraint shifts to the heat-treat furnace — the search for Herbie never really ends.
